Outgrowing Your First Website: Ecommerce and Apps in India

A retailer in Delhi launched on a cheap theme and then solved every new request with a plugin: COD rules, GST invoice PDFs, a popup, a slider, three security add-ons, and a Razorpay bridge that fought the cache plugin. On a mid-range phone in Pune the product page took 8.9 seconds before a shopper could see a size. Checkout completion in the planning model sat at 1.1%. The freelancer who had stacked the plugins took ₹48,000 by UPI, about 40% of a thin quote, promised the Razorpay webhook "next week", and stopped answering. Mumbai wholesale buyers were still emailed a spreadsheet. Bangalore customers who wanted a repeat order had no account.

The plugin stack

Each plugin felt cheaper than a decision. Together they duplicated scripts, broke the GST total when two of them both added tax, and stored customer data in tables nobody could export. That is a frankenstein site: alive, stitched, and unsafe to touch. A proper build starts by listing what the plugins were imitating.

Slow checkout on the phone people use

Indian shoppers do not wait on a 9-second page, and they abandon when UPI opens and the site forgets the cart. The rebuilt checkout in the model loaded in 2.4 seconds and completion moved to 2.9%. Those figures are a planning model, not a trophy. The practical test is a phone on a normal network in Delhi or Pune, with Razorpay in test mode, placing one prepaid order and one COD order.

When to upgrade to a store or an app

Choose ecommerce when the catalogue, GST invoices, and dealer logins are the business and people buy a few times a quarter. Choose an app when the same buyers reorder weekly, riders or staff live in the workflow, and push messages replace the WhatsApp order list. Do not fund an app to hide a broken mobile site. Fix the phone checkout first if the catalogue is the product.

Avoid the ghosted handover

  • Domain, hosting, Razorpay, and analytics must already be in the company name before the next invoice.
  • Pay milestones against a staging URL you can log into, not against a screenshot.
  • Keep a copy of the database before any "quick plugin" weekend.
  • If replies stop, you should still be able to take a UPI payment tomorrow.
